BFCM 2026: How to get your AI customer service agent ready for peak season

If you lead customer service or CX at a Retail or Ecommerce brand, your Black Friday plan has to cover more than Black Friday. Black Friday Cyber Monday (BFCM) is the five days from Thanksgiving through Cyber Monday, and the customer questions it creates start weeks before it and run well after it. In 2026, Black Friday falls on November 27, so now is the time to settle how your AI agent will handle the season, before staffing plans lock.

This guide covers what BFCM 2025 showed about peak demand, how customer questions change across the season, and the readiness questions to answer before Black Friday.

Key takeaways

  • Black Friday 2026 is November 27, and peak demand runs for weeks: in the 2025 season, Adobe counted 25 days with more than $4 billion in US online spending.
  • Customer questions shift from shipping and promo codes before Black Friday, to checkout and order tracking during Cyber Week, to returns after it. In Adobe's 2025 data, one in seven of the season's returns happened between December 26 and 31.
  • Settle offers, data connections, handoff rules, and daily numbers before staffing plans lock, then keep improving your AI agent through the returns window.

When is BFCM 2026?

Thanksgiving is Thursday, November 26, 2026. Black Friday follows on November 27, and Cyber Monday is November 30. Adobe calls those five days Cyber Week.

Peak demand doesn't stay inside those five days. In its January 7, 2026, release on the 2025 season, Adobe Analytics reported that US consumers spent more than $4 billion online in a single day on 25 days between November 1 and December 31, up from 18 days in 2024.

For customer service, peak readiness is a plan for several weeks, not one weekend.

What did BFCM 2025 show about peak demand?

A record 202.9 million US consumers shopped across the five days from Thanksgiving through Cyber Monday 2025, according to the National Retail Federation's December 2, 2025, release. Of those, 134.9 million shopped online, up from 124.3 million in 2024.

Adobe Analytics reported $44.2 billion in US online spending over Cyber Week 2025, up 7.7% year over year, with Cyber Monday the biggest day of the season at $14.25 billion. Across the full season, from November 1 to December 31, US online spending reached a record $257.8 billion, up 6.8%.

These figures measure shopping activity. Use them to size the season your plan has to cover, and use your own contact history to forecast your queue.

How do customer questions change across the BFCM season?

The questions shift as the season moves, so an AI agent set up for one week can fall behind by the next.

  • Before Black Friday: customers ask about shipping timelines, promo code and discount eligibility, and product comparisons. Your AI agent needs this year's promotions, discount rules, and shipping cutoffs in its knowledge.
  • During Cyber Week: customers ask about checkout issues, payment errors, and order tracking. Your AI agent needs connections to order management and promotions data, plus fallback messages for checkout and error states.
  • After Cyber Monday: customers ask about shipping updates, returns, and exchanges. Your AI agent needs return windows, refund timing, and exchange options as your policy states them, and handoffs that reach someone who's still on shift.

The returns wave arrives late. In Adobe's US online data, returns in the 2025 holiday season were down 1.2% compared with 2024. Adobe also found that one in every seven returns of the season happened between December 26 and 31.

Retailers planned for returns. In the 2025 Retail Returns Landscape report, released October 15, 2025, by the National Retail Federation and Happy Returns, surveyed retailers expected 17% of holiday sales to be returned. The same report found that 76% of consumers who had returned an online purchase are more likely to choose a return option that offers an instant refund or exchange.

A BFCM plan that ends on Cyber Monday misses the days when, in Adobe's data, one in seven of the season's returns happened.

Topics to resolve end to end

Some of the most frequent BFCM questions are also predictable: order status, shipping timelines, and promo code problems. These are the topics to make sure your AI agent can resolve from start to finish.

That depends on what your AI agent can see. Order status needs your order management system. Delivery timing needs fulfillment data. A promo code question needs the rules behind the promotion, including its exclusions.

An AI agent connected to those systems can answer about this shopper's order. Without them, it can offer general policy and a handoff, and your team picks up the rest during the peak weeks.

What to settle before Black Friday

Work through these with your CX, operations, and marketing leads before staffing plans are final.

1. Update this year's offers and deadlines

Gaps can show up in the content: an expired promotion, last year's shipping cutoff, or an old return window. Update your AI agent's knowledge with this year's promotions and discount rules, shipping cutoffs, and return windows. Then review greetings and proactive messages, so shoppers get the common answers before they have to ask.

2. Connect order, fulfillment, and promotions data

Connect the systems behind your top questions: order management, fulfillment, and promotions. Test each connection with a real order before Thanksgiving week, while there's still time to fix what you find.

3. Set handoff rules and staffing

Decide which conversations go to a person, and make sure seasonal staff know how handoffs reach them and what context arrives with each one. Plan human staffing around the handoffs you expect to receive.

4. Plan for mid-sale problems

BFCM brings promotion changes, system slowdowns, and fulfillment delays. Agree in advance who updates your AI agent's knowledge when a promotion changes, add fallback messages for checkout and error states, and use last year's issues to plan for this year's. Before Thanksgiving week, run last year's most common peak-season questions through your AI agent to see which it resolves and which it hands off. When a shipping delay or promotion change affects customers, send a proactive message so they hear about it from you first.

5. Choose the numbers to watch each day

Pick a short list and review it daily through the season: automated resolution rate, handoff rate, and CSAT. Automated resolution tells you how many customers your AI agent actually helped. Handoff rate tells you whether your staffing matches what reaches your team. CSAT tells you how the experience felt on the other side of the conversation.

6. Assign owners for Cyber Week

Everyone from CX leadership to seasonal staff should know what your AI agent can and can't do, how escalation works, and who owns each decision during the week. Write it down before Thanksgiving, when there's time to settle disagreements calmly.

Improve as the season runs

The plan you set in October won't be the plan you need on December 1. During Cyber Week, review conversations daily, find the questions your AI agent couldn't resolve, and update its knowledge or handoff rules the same day.

Then shift the focus to returns before December 26. In Adobe's 2025 data, one in seven of the season's returns happened between December 26 and 31. Make sure your AI agent can explain return windows, refund timing, and exchange options as your policy states them.

After the season, record what changed: which questions surged, where handoffs piled up, and what you'd set up earlier next year. That record is where next year's readiness starts.

Frequently asked questions

When is Black Friday 2026?

Black Friday 2026 is Friday, November 27. Thanksgiving is Thursday, November 26, and Cyber Monday is Monday, November 30.

How big was BFCM 2025?

Adobe Analytics reported $44.2 billion in US online spending over Cyber Week 2025, the five days from Thanksgiving to Cyber Monday, with Cyber Monday the season's biggest online day at $14.25 billion. The National Retail Federation reported a record 202.9 million US shoppers over the same five days.

When should customer service teams start preparing for BFCM?

Start before staffing plans lock. Knowledge updates, system connections, and handoff rules all need testing before Thanksgiving week, and the plan should run through the post-Christmas returns window.

How do retailers handle peak-season customer service volume with AI?

They prepare the AI agent before staffing plans lock: update its knowledge with this year's promotions, shipping cutoffs, and return windows, connect it to order, fulfillment, and promotions data so it can resolve order status and promo code questions end to end, and set handoff rules so seasonal staff get the conversations that need a person. Then they review conversations daily through Cyber Week and the post-Christmas returns window.
